01 · The category read

Defined by benefit, not format.

Hydration is no longer a category defined by format or sport occasion. It is defined by the benefit a consumer is buying in a given moment. Every major incumbent has moved at once to close the gaps challenger brands were built on.

  • GLP-1 support
  • Protein stacking
  • Caffeine hybrids
  • Alcohol alternatives

02 · The signal

The clean-label moat is gone, from both ends at once.

One finding per quarter: the thing that only appears when two data sets are read against each other.

Pressure A · Competitive

3

Measured · Incumbents adopting challenger clean-label language in 2026

Gatorade Lower Sugar RTD in March, Gatorade's powder relaunch at mass retail in May, Pedialyte dye-free across every format in August.

Pressure B · Regulatory

3

Measured · Jurisdictions actively testing hydration claims

A U.S. class action on Liquid I.V.'s sugar-free labeling in August, FDA caffeine-labeling guidance on the 2026 agenda, and Health Canada's April reclassification of sports electrolytes as foods.

The window to compete on “cleaner than the legacy brands” is closing from both ends.

The brands that survive this squeeze are the ones that move differentiation upstream, to a specific owned benefit occasion that a reformulated incumbent cannot copy with a label change.

The 2026 cadence

  1. Jan

BodyArmor FLASH I.V. Caffeine Zero Sugar. DripDrop Zero Sugar Plus for GLP-1.

  2. Mar

Gatorade Lower Sugar RTD, nationwide at $1.89 to $3.39.

  3. May

Gatorade powder relaunch. Propel Clear Protein. GLP-1 hydration named a sub-category.

  4. Jun

BodyArmor FIT sparkling slim can, five flavors.

  5. Jul

Liquid I.V. into five European markets. Applied Nutrition GLP-1 range at ~400 stores.

  6. Aug

Sorted by what each item asks of an operator in this category. Four need a decision, three more are logged for context.

Needs a decision

Gatorade · RTD and powder

Act

$1.89 to $3.39

Measured. MSRP, Lower Sugar RTD, nationwide.

Treat “no artificial X” as table stakes and move the front-of-pack claim to an owned benefit occasion.

Brand + innovation. Before the next reformulation cycle.

Propel · Protein and hydration converge

Act

20g

Measured. Protein per serving, with fiber and electrolytes.

Decide whether a protein or satiety angle is required to stay credible in the buy-a-benefit space.

Brand + innovation. Before the everyday-wellness occasion consolidates.

BodyArmor · Caffeine and electrolyte hybrid

Act

$1.4B+

Estimated. U.S. retail sales, core line, per scanner data.

Sharpen formulation differentiation in the caffeinated lane, or move the occasion claim somewhere a sports-heritage brand cannot follow.

Brand + innovation. Before the caffeinated-hydration occasion locks in.

Liquid I.V. · Regulatory risk

Act

1st

Measured. Major legal test of zero-sugar claims on a powdered hydration brand.

Audit current claims against the evidentiary standard a class-action plaintiff would apply, before a filing forces the issue.

Regulatory + legal. Before FDA caffeine guidance lands.

Logged for context

LMNT · Ingredient transparency

Investigate

27 ppb

Measured. Lead in Raw Unflavored, independent lab findings, 2024.

At the premium tier, lead with verified transparency: published COAs and third-party certification.

Powder format · Market dynamics

Watch

39%

Measured. Of U.S. consumers focusing more on hydration year over year.

Compete credibly in both formats, or own an occasion where powder's cost and portability are decisive.

Liquid I.V. · International expansion

Watch

5

Measured. Countries launched at once, via Amazon and Costco.

With European capacity, target physical health-retail before the powder incumbents claim it.

04 · The decision

The question this category now asks.

Not which format wins, but which benefit occasion do we own, and can we defend it as the incumbents arrive with distribution scale?

Four questions for your next leadership agenda

  1. 01 · Brand + innovation. Before the next front-of-pack revision.

Is “no artificial X” still a viable front-of-pack claim, or has incumbent adoption made it a cost of entry rather than a differentiator?

The thinking · Gatorade Lower Sugar, Pedialyte's dye-free reformulation and Kool-Aid Hydration all launched in 2026 with language that used to belong to challengers. The decision worth raising is whether the front-of-pack hierarchy should shift from ingredient avoidance to a specific benefit outcome, and which occasion this brand has the most credible right to own.

  2. 02 · Brand + R&D. While the first-mover window is open.

How should we position for the GLP-1 hydration occasion, and how much time is left before the sub-category becomes crowded?

The thinking · GLP-1 hydration was formally named a bounded sub-category in May 2026, with four inclusion criteria: electrolytes, low sugar, digestive tolerance and daily use. DripDrop, Beyond, Applied Nutrition, Langers and PortionIQ have all made explicit moves. The window for first-mover association is open, but the pipeline is filling.

  3. 03 · Insights. Next quarterly wave.

Can we currently detect when a consumer substitutes a powder for an RTD in a specific moment?

The thinking · Within-person format substitution by occasion is a coverage gap with no validated public framework. If a consumer switches formats for their desk-work hydration moment, standard trackers will not see it until scanner data catches up quarters later. The move is a quarterly occasion-based pulse built around Category Entry Points.

  4. 04 · Regulatory + legal. FDA guidance is on the 2026 agenda.

Do we respond to the tightening on caffeine labeling and sugar-free claims proactively, or reactively?

The thinking · The Liquid I.V. class action, pending FDA caffeine-labeling guidance and Health Canada's April reclassification make this a three-jurisdiction question. The proactive path costs money upfront and insulates against a filing. The reactive path risks being caught mid-reformulation when guidance lands.

How we know: Gatorade Lower Sugar launch, March 2026. Gatorade powder relaunch, May 2026. Pedialyte dye-free reformulation, August 2026. Liquid I.V. class-action filing, August 2026. FDA caffeine labeling agenda, July 2026, BeverageDaily. Health Canada electrolyte reclassification, April 2026. Market.US electrolyte share projection, May 2026. Beverage Industry powder growth, June 2026.

When a decision is too big for a tactical move

Some calls need more than a Read: modeled end to end, with the options, the margin math and the rollout. When an item here reaches that altitude, Zena can take it deeper in a Decision Brief.
